The Challenge

The engineering, data, and product organization at a medium-sized eCommerce retailer faced significant challenges with focus, prioritization, and delivery. Communication between teams and stakeholders was fragmented, with silos that hindered collaboration on priorities, resulting in unclear requirements, scope misalignment, and projects that frequently missed deadlines.

The Solution

I built a roadmap to introduce and mature Agile practices across the technology organization, sponsored by the CTO and CPO. I implemented Scrum across all technical teams and established an estimation framework to improve predictability and enable forecasting. I led Agile and Scrum training workshops for technical teams and stakeholders, partnering with consultants to certify PMs, technical leads, and managers. I built a team of scrum masters and delivery managers to drive the continuous adoption and maturation of Agile practices.

The Impact

I led the adoption of Scrum across eight teams within six months, increasing trust and collaboration among stakeholders and teams. On-time delivery of key projects grew by 30%, and the ratio of time spent on bugs versus OKR stories improved by 25%.

The Challenge

The engineering department lacked visibility into developer productivity and engagement metrics. Leadership requested monthly performance reports, clear KPIs across key services, and measurable goals. Performance data was scattered across multiple sources of truth, with each team using different tools to track progress.

The Solution

I researched industry-standard frameworks and identified DORA and SPACE as most relevant. I created the first version of a performance report by pulling data from multiple sources, including Datadog, Jira, and GitHub. I presented it to technology and executive leadership, along with a recommended project plan for implementation and improvements. I worked with the DevOps team to centralize DORA reporting in Datadog, serving as the product owner by writing and prioritizing the backlog. I also coached the engineering leadership team on the frameworks and on leveraging data to set measurable goals.

The Impact

I established benchmarks and goals for all key engineering services for the first time. Within the first three months, we reduced the mean time to restore on a core back-end service by 30% and improved satisfaction and well-being metrics by 15%.

Subscription Management System

The Challenge

A medium-sized eCommerce retailer needed to increase the price of their subscription for the first time for over 400,000 customer accounts; however, their subscription management system was a legacy, custom-built solution where subscription prices were hardcoded. This meant that changing the base subscription price was technically difficult and high risk.

The Solution

I partnered with the technical lead to develop a detailed project plan, including a risk register and RAPID for clarity of roles in decision making. As the Scrum Master & Project Manager for the team, I facilitated refinement & planning sessions and established the Scrum cadence for the project, ensuring stakeholders had full transparency throughout the process. During the development process I continuously coached the team to optimize their processes and problem-solve through transparency and clear communication.

We leveraged Sprint Burnup and epic Burndown charts to provide real-time progress reporting, and sprint reviews to quickly call out blockers that required stakeholder collaboration. We set up monitoring and alerting for issues in customer accounts during the migration process, enabling the team to quickly uncover and mitigate errors.

The Impact

The organization successfully changed their subscription price for all customers and established a technical solution for future price changes, while keeping the error rate on 400,000+ customer accounts at 10%.
